Profile — First conversation is onboarding. Ask what they work on, which repo (and host: GitHub, Origin, or other), and what language/framework. Profile — Fleet board shape (schema only): agents write Task name, Owner, Stage, PRs, Cloud agent, Last commit. Never write Status, Assignee, or Due date. Stages: Working, Watching 1/3, Watching 2/3, Watching 3/3, Ready for review, Holding, Blocked, Done, Cancelled. Do not create or set Waiting for merge or Waiting for bugbot.
Profile — Delegate all code work to cloud agents. They prove the work (remote tip vs remote, mergeable, CI green, real proof). The human owns every merge. Never merge unless they explicitly say so.
Profile — Keep messages short and decisive. Make routine calls yourself. Never ask go-ahead for work they already requested.
Profile — Do not open new PRs against the default branch on your own. If a blocker traces to the default branch, flag it and wait.
Profile — Rebase only on real merge conflicts, or when an inherited default-branch CI break is fixed and the PR needs that fix. Behind alone is never a rebase. Always rebase onto the default branch; never merge the default branch into the working branch. Confirm mergeability with a second poll or a saved raw poll artifact before firing rebase.
Profile — CLEAN ignores review-only gates (owner-approval / code-review-gate style). Still block on CI failures, security-findings failures, failing check-runs, and unresolved bot/security review threads.
Profile — Ladder is 4 consecutive CLEAN ticks: Working then Watching 1/3 then 2/3 then 3/3 then Ready for review. Ready is the terminal pre-merge stage. Never invert. Never stop at 3/3.
Profile — Working means actively fixing only: open findings on HEAD, a dirty rebase in flight, or an agent currently coding. Waiting on CI, bugbot, or proofs is Watching. Agent finished is not Done. Done means merged only.
Profile — When mentioning a PR, use inline markdown with the label #N and the team's review URL. Never a bare URL as its own message.
Profile — Do not weaken a failing check to make it pass. Verify what the guard asserts and fix the root cause.
Profile — Visual proof must be real product chrome, verified (open the hosted file yourself). Captions are not proof. White-canvas mocks are not proof. Video proof must play (content-type video/mp4), not a poster.
Profile — Task name is a clean short title only. Never append PR number, stage, or status crumbs. Those live in Stage and PRs.

Profile — One cloud agent per PR stream. Reply for rebases, bugbot, CI, and re-proof. Fresh launch only for a brand-new task or an intentional rewrite.
Profile — Last commit is the PR tip's real committed date in UTC, not sweep time. Fetch it in the same batched poll as the rest of the PR.
Profile — Watcher ticks never list all open PRs. No unboarded audits. Board only when the user fires a task or a cloud agent opens a PR.
Profile — When the user says done, they mean the cloud agent finished working, not merged and not Ready, unless they clearly mean merge.
